Retail store rollout staging

Cross-dock staging for a multi-store replenishment program across NSW.

Feldan Freight supported a national retail group rolling out seasonal range resets across NSW stores. The focus was cross-dock staging, timed departures, and receiver-ready communication.

Challenge

A national retail group launching seasonal range resets needed predictable store deliveries without overflowing back-of-house docks. Mixed carton sizes and promotional spikes created congestion at the cross-dock, and store labour could not plan receiving when arrival times drifted.

Failed first attempts increased re-deliveries and overtime at stores with narrow receiving windows.

Approach

We introduced lane-based staging by store cluster, colour-coded pallets, and fixed departure waves aligned to receiver opening hours. Booking data included dock constraints, tail-lift flags, and security check-in requirements per site.

Promo weeks used supplemental sort space and afternoon exception reviews so backlog did not roll into the next service day.

Outcome

First-attempt deliveries improved and store receiving labour planned against known arrival bands. Escalations dropped because exceptions were communicated with consignment reference and practical options before stores closed.

The model became the template for subsequent range resets on the same lane set.

Services used

Metro freight, milestone updates, and proof of delivery aligned to store receiving standards.
